Scope, method and deliverables

What is an AI maturity assessment and what exactly is delivered?

An AI maturity assessment is a structured evaluation of an organisation’s ability to create value with artificial intelligence. Xperience AI evaluates it across six dimensions: ambition and strategy, organisation and skills, data and governance, technology and tools, culture and buy-in, and existing use cases. Information is gathered either through a digital questionnaire or through face-to-face interviews. The deliverable includes an overall maturity score and a score for each dimension. Findings are presented in a dedicated session with decision-makers.

How long does an AI assessment take and what workload does it represent for our teams?

It depends on the format chosen. The fastest option is a digital questionnaire sent to contributors, which takes about 15 to 20 minutes per respondent depending on their role and responsibilities. Information can also be gathered through face-to-face or video interviews of around 30 minutes.

How do I choose between AI Essential, AI Impulse and AI Transform?

The choice depends on the size of the organisation, its maturity level and its ambition. AI Essential (fixed fee of CHF 1,900, one day) suits owners of very small businesses with fewer than 5 staff who want concrete, immediate solutions: training on the basics, identification of use cases, and choosing and setting up the tools. AI Impulse (from CHF 6,500, one month, payment in instalments) is for SMEs ready to build an AI vision together with their people, and includes the six-dimension maturity assessment, training, an ideation workshop, quantification of the initiatives, a twelve-month roadmap, recommended tools and a governance framework. AI Transform starts with that same framing phase from CHF 6,500, then adds ongoing support from CHF 2,500 per month depending on the level of involvement: programme steering, change management, selection of solutions and business-side project ownership.

What is a fractional AI director, or outsourced CDAIO?

It is the Chief Digital and AI Officer role, carried out part-time by an external professional. The job is to own the AI programme at leadership level: running the steering committee, arbitrating priorities, keeping the roadmap on track, enforcing the governance framework and measuring adoption. For an SME, hiring that profile full-time is rarely justified or even feasible. A fractional arrangement gives access to the skill set without the cost or the delay of a recruitment. This is what the support phase of AI Transform consists of.

What happens after the assessment, are we committed to continuing with you?

No. The assessment and the roadmap are standalone deliverables: they remain the client’s property, and the client is free to execute them in-house, hand them to another supplier, or ask Xperience AI to continue. That absence of lock-in is consistent with our technology neutrality: the value of the roadmap does not depend on who implements it. Subsequent phases, such as AI agent development, training or business-side project ownership, are the subject of separate proposals.

Budget and return on investment

How much does AI audit and consulting cost for an SME?

At Xperience AI, prices are public and fixed: a flat fee of CHF 1,900 for AI Essential, from CHF 6,500 for AI Impulse with payment in instalments, and for AI Transform from CHF 6,500 for the framing phase then from CHF 2,500 per month depending on the level of involvement. The price is agreed in advance, which allows an SME to budget the framing phase precisely before committing to any technology investment.

What return on investment can we expect from AI support?

Return on investment is not declared at the assessment stage. We produce a first gain, effort and risk framing at roadmap stage, and it is then built initiative by initiative. For every use case identified, our method systematically quantifies the estimated gain (hours released, additional revenue, fewer errors, savings) and the effort required (implementation cost, licences, change management), then calculates a payback horizon. This makes it possible to set aside initiatives that look impressive but are not profitable, and to concentrate resources on quick wins and strategic bets. In our clients’ contexts, our calculation assumptions model a potential return on the AI programme of between five and ten times over three years. This is a model based on assumptions discussed with the client, not a guarantee of results.

Can the budget for AI support be spread out or funded?

Payment for AI Impulse can be spread out, with terms agreed before we begin. As for external funding, this depends on the country and on the nature of the work. In France, the training portion of an engagement may, under certain conditions, be eligible for funding from a skills operator where the provider holds the required certification. In Switzerland, some cantons and professional associations offer schemes supporting SME digitalisation.

Prerequisites, data, compliance and security

Do we need clean data or a data warehouse before starting an AI project?

No, and waiting for perfect data is one of the main causes of paralysis. Many high-value use cases, such as assisted writing, document search, automation of administrative tasks or document analysis, do not depend on a structured data warehouse. The assessment draws a clear line between initiatives that can be delivered immediately with what already exists and those that require data groundwork, and places the latter further along the roadmap. Data quality nonetheless remains one of the dimensions scored in the maturity assessment, because it determines what predictive use cases are possible.

We already use Claude, ChatGPT or Copilot internally. Is an assessment still useful?

Yes, and this is often the point at which it becomes most useful. Individual use of consumer tools produces real but scattered gains that are unmeasured and sometimes non-compliant, a phenomenon studies refer to as shadow AI. The issue is no longer access to the technology but its integration into processes, data governance and the measurement of results. The MIT NANDA report The GenAI Divide: State of AI in Business 2025 finds that 95 % of enterprise generative AI pilots produced no measurable impact on the profit and loss account, with the main cause being organisational rather than technological.

How is our confidential data protected during the assessment?

We can sign a non-disclosure agreement before any engagement begins. Documents shared with us are limited to what the diagnosis strictly requires, are hosted in environments whose location is disclosed to the client, and are deleted at the end of the engagement on request. Where the context requires it, the assessment can be carried out with no transfer of real data at all, on the basis of interviews, process descriptions and anonymised documents. How do you ensure our AI projects are compliant?

Compliance is built into the framing phase rather than bolted on afterwards. Every initiative on the roadmap is qualified against the applicable texts: the revised Swiss Federal Act on Data Protection (FADP), the GDPR wherever processing concerns people located in the European Union, and the European artificial intelligence regulation (Regulation (EU) 2024/1689, known as the AI Act) for organisations that place AI systems on the EU market or use them there. Use cases falling into the high-risk category, particularly in human resources, are subject to a dedicated analysis of obligations and mitigation measures before any development starts.

Does the European AI Act apply to an AI system used from Switzerland?

Potentially yes. The AI Act applies on an extraterritorial basis: an organisation established outside the European Union falls within its scope as soon as it places an AI system on the EU market, or where the output produced by that system is used within the EU. A Swiss SME selling into France, or handling files belonging to European clients, therefore needs to qualify its exposure. We carry out that qualification during the assessment.

Positioning, independence and scope

How does your approach differ from that of a large consulting firm?

On three counts. Independence first: we do not sell technology, which is what gives our advice its value. The person you deal with, second: the senior consultant who sells the engagement is the one who delivers it, with more than twenty-five years of experience in digital and AI transformation inside large corporations and more than thirty organisations supported. The end goal, third: we deliver a roadmap that can be executed with the client’s real resources, and our recommendations hold whether or not we are involved. This operational proximity is our main differentiator in French-speaking Switzerland and in France.

Are you independent from AI software vendors?

Yes. Xperience AI is technology-agnostic. We work equally in cloud or on premise, through APIs or open source, in code or no code, according to the client’s security constraints, budget and internal skills. That independence is what makes the solution selection and tender management phase credible, since our role there is to defend the client’s interests against the suppliers.

Do you work in French-speaking Switzerland and in France, remotely or on site?

Yes. Xperience AI is based in Meyrin, in the canton of Geneva, and works across the whole of Switzerland, particularly French-speaking Switzerland (Geneva, Vaud, Valais, Fribourg, Neuchâtel, Jura), as well as throughout France and internationally. Training sessions and co-creation workshops are preferably held on site to maximise team buy-in, while the diagnosis and the follow-up can be run remotely.

From what company size is an AI assessment worthwhile?

There is no threshold, but there are conditions. A small organisation generally gets more value from a short format focused on individual tooling and task automation, which is what AI Essential covers. From twenty to fifty employees upwards, the issues of process, data governance and change management justify a structured approach with governance and a change management plan, which is what AI Impulse and AI Transform cover.

Do you work in regulated sectors such as health and social care, healthcare or finance?

Yes. These sectors present two specific features that our method addresses explicitly: the sensitivity of the data handled, which requires FADP and GDPR qualification from the framing phase onwards, and the frequent presence of use cases that count as high risk under the AI Act, particularly where they affect access to a service, the evaluation of individuals, or human resources. In health and social care, the fastest gains are generally found in administrative workload, report writing, document search across professional reference material and case preparation, rather than in uses that bear directly on the care of individuals. The maturity assessment separates these two categories and places the second behind a dedicated compliance analysis.

Why do most AI projects fail, and how do you avoid that?

Because the obstacle is organisational before it is technological.
